AI Governance Operating Model: From Policy to Controls Using ISO 42001

Most organizations already have AI policies, ethics principles, or a set of “dos and don’ts.” The real problem is that these statements rarely change what teams build, how vendors are managed, or what gets released. The gap shows up later as avoidable incidents: biased outcomes, unexpected model drift, leaky data pipelines, uncontrolled prompt or model changes, and no reliable evidence trail when someone asks, “Who approved this and on what basis?”
An AI governance operating model solves a very specific pain: it translates policy intent into repeatable controls that teams can execute, and it creates proof (records, metrics, and reviews) that governance is happening—not just promised.
The solution is not more policy pages. It is an operating model: a working system of roles, decision rights, workflows, and controls that runs alongside product delivery. Teams see governance as friction

Governance feels like friction: A product squad skips the AI impact assessment because it “will delay the sprint,” and ships anyway.

Fix: Make governance ‘just part of delivery.’ Use templates, automate checks where possible, and scale requirements by risk level. If every use case gets the same heavy process, people will route around it.

 

Ownership is unclear (or political)
